Why Do Some Leaders Transform Organisations While Others Simply Manage Them?
Most leadership development programmes focus on skills.
They teach communication, delegation, negotiation, financial management, and strategy.
These are important. But they do not explain why some leaders consistently create transformational change while others, despite having the same skills, struggle to move beyond managing the status quo.
The answer may lie in how leaders think rather than what they know.
Over the past several decades, leadership researchers Bill Torbert and David Rooke identified seven distinct stages of leadership development. Their work suggests that leaders evolve through increasingly sophisticated ways of understanding themselves, others, and the systems they lead.
What is particularly fascinating is that only a small proportion of leaders reach the stages associated with transformational leadership—the ability to navigate complexity, challenge assumptions, create shared purpose, and lead systemic change.

According to leadership research, the answer is approximately:
- 55% Technical experts without management qualifications
- 30% Management-qualified leaders
- 15% Transformational leaders
In a world characterised by uncertainty, disruption, and growing complexity, technical expertise alone is no longer enough. The leaders who will shape the future are those who can continuously evolve their thinking and adapt their leadership approach.
In this short masterclass, I explore the Seven Transformations of Leadership framework and what it teaches us about developing leaders capable of transforming organisations, systems, and societies.
